Challenge
The operations team was seeing frequent out-of-stock reports from store managers but had no reliable way to confirm whether gaps were occurring during trading hours or only after close. A vendor had pitched a shelf-monitoring solution but the team had no framework to evaluate whether it would actually answer their question.
Approach
The pilot workshop helped the team design a four-week test on one store. The scope was narrowed to three shelf sections with the highest reported out-of-stock frequency. A measurement guide defined what success looked like — detection rate, false positive rate, and data lag. The review session interpreted results against those criteria.
Outcome
The pilot showed reliable detection on two of the three shelf sections. The third, with narrower product depth, produced inconsistent results. The team used this to negotiate a revised vendor scope and agreed to proceed with deployment on the sections where the pilot demonstrated accuracy. A broader rollout across three more stores was planned for the following quarter.

Challenge
After a successful single-store pilot, the pharmacy group wanted to extend shelf insight across seven outlets in Kuala Lumpur, Selangor, and Johor. Different store sizes and shelf configurations meant that the camera setup from the pilot store could not simply be replicated. The operations team needed a standardised approach that would produce comparable data across all locations.
Approach
The rollout advisory produced a standards document covering camera placement guidelines for each store category, lighting adjustment notes, and accuracy check procedures. Each outlet onboarding was reviewed against the standards. Staff guidance notes were written for floor teams at each location, covering what the system monitors, how to read alerts, and what to do when a gap is flagged.
Outcome
All seven outlets completed onboarding within the three-month window. Shelf data was comparable across locations by the end of month two. The standards document became the internal reference for any future store additions. The group reported that staff adoption was higher than expected, which the operations director attributed to the guidance notes being written in plain language rather than technical documentation.
